Profit up while cash falls. Receivables growing faster than sales. Gross margin drifting down a point a quarter. Revenue concentrating in one or two customers. The shareholder loan and HST accounts quietly funding operations. And the oldest one — books so far behind that nobody can see any of the above. None of these is fatal when caught early; every one of them compounds when ignored. Here’s how to read each flag and what the first response looks like.

Businesses almost never fail out of nowhere. In the post-mortem, the warnings are always right there in the statements — visible for two, three, four quarters before the crisis. The owners just weren’t looking, or didn’t know what the pattern meant.

So, in the spirit of the season: six things on your statements that should scare you a little. Each one is reversible — early.

1. Profit is up, cash is down

The classic. The P&L says you’re making money; the bank account disagrees, month after month. The gap always has a mechanical cause, and finding it is the job: receivables swelling (you’re booking revenue you haven’t collected), inventory absorbing cash, loan principal and equipment payments that never touch the P&L, owner draws ahead of earnings — or HST collected and spent (more on that below).

One of these is your answer, and the balance sheet knows which — we walked through reading the two statements together in our P&L-like-a-CFO material. The flag isn’t that the gap exists; every growing business has some. The flag is a gap that widens for consecutive quarters without anyone being able to name its cause in one sentence.

2. Receivables growing faster than revenue

Sales up 10%, AR up 40% — that’s not growth, that’s lending. You’re financing your customers in increasing amounts, and the aging report will show the money pooling in a handful of names. Compute AR days (receivables against average daily revenue) quarterly; a healthy service business lives under 45, and a climbing trend is the early signal that collections discipline slipped, a big customer is quietly struggling, or your growth is coming from clients who pay slowly precisely because better-run competitors stopped serving them.

The response ladder is familiar from our construction cash work, where this flag is endemic: invoice faster, call sooner, tighten terms on repeat offenders, and have the honest conversation about whether the slowest-paying revenue is worth carrying.

3. Gross margin drifting — a point here, a point there

A sudden margin collapse gets noticed. The dangerous version is the drift: 44%, then 43, then 41, over eighteen months. Costs crept and prices didn’t. The mix shifted toward lower-margin work. Scope creep went unbilled. Each quarter’s slip is too small for alarm, and together they remove a third of your profitability before anyone convenes a meeting.

The defence is simply watching the trend — margin by month, same chart, every review (the monthly rhythm from our budgeting post exists exactly for this). And the usual cure is the one owners defer longest: a price increase, which October–November is precisely the season to announce for January.

4. One customer becoming the business

Concentration sneaks up on successful companies — the great client keeps growing until they’re 40, 50, 60 percent of revenue. Nothing on the P&L looks wrong; the risk lives entirely in the composition. At that weight, their payment timing is your cash flow, their procurement policy is your pricing, and their bad year is your crisis. Lenders and buyers price this immediately even when owners don’t: concentrated revenue is worth less per dollar than diversified revenue, on the loan file and at exit alike.

You don’t fire a great customer. You just stop letting the pipeline coast because the anchor client keeps the lights on — and you track concentration as a number, quarterly, like the KPI it is.

5. The quiet creditors: HST collected and the shareholder account

Two balance-sheet lines tell you a business is consuming money that isn’t its own. A growing balance of HST collected but not yet remitted, spent into operations — trust money, with the CRA’s collection powers and director liability behind it, as we covered in the HST mistakes post. And a shareholder loan account drifting upward because the owner’s draws outrun what the business actually earns — this month’s shareholder loan post explains how expensively that ends.

Both have the same signature: operations that only balance because someone else’s money is in the float. Both have the same first response: separate the trust money mechanically (automatic transfers), structure the draws, and resize the owner’s take to what the business genuinely supports.

6. Nobody actually knows — because the books are months behind

The meta-flag that hides all the others. If the last reconciled month is July, every number above is a guess, and the flags are flying in a room with the lights off. We’ve written an entire post on what bad financial data costs at scale; here it’s simpler: stale books don’t just delay information, they disable the warning system precisely when a business is moving fast enough to need it.

The test is one question: could you produce last month’s accurate P&L, balance sheet, and AR aging within the first two weeks of this month? If yes, every flag on this list is visible in thirty minutes a month. If no — that’s the first flag to fix, because it’s the one blinding you to the rest.

Frequently asked questions

How do I check these flags without an accounting background?
Five numbers, monthly: cash versus last month, AR days, gross margin percentage, top-customer share of revenue, and the HST/shareholder balances. Each is a single line or simple division from statements your bookkeeper already produces. The skill isn’t calculation — it’s consistency, same numbers, every month, trend over level.

Which red flag is the most urgent?
Spent trust money (HST) carries the sharpest legal edge, and a widening profit-cash gap moves fastest. But in practice the books-behind flag outranks everything, because it conceals the others. Current books first; the rest becomes visible automatically.

My margin has drifted down. Raise prices or cut costs?
Usually prices — margin drift is most often costs rising while prices stood still, and a modest, well-communicated increase recovers years of drift at once. Cost-cutting matters where a specific line bloated, but across-the-board austerity on a mispriced book of business just shrinks you politely. The margin-by-service analysis tells you which lever, which is why it’s worth having.

What revenue concentration is too much?
There’s no cliff, but past roughly a quarter of revenue in one customer, treat it as a named risk: watch their payment behaviour, avoid building fixed costs on their volume alone, and keep the pipeline genuinely active. Past half, concentration should shape most major decisions until it eases.

Can these flags appear in a profitable, growing business?
They mostly do — growth is exactly what strains collections, cash, and margin discipline, and success is what builds the anchor client. Red flags aren’t signs of a bad business; they’re signs of a business outgrowing its old financial habits, which is a solvable problem when someone’s watching.

Every flag on this list is cheap to fix in month two and expensive in month twelve — the whole value of a finance function is the watching. That’s the seat YBL takes with growing businesses: books current, the five numbers tracked, the flag named while it’s still small. If any paragraph above felt uncomfortably specific, that’s probably the conversation to have. No tricks — just treats.
