Build it in October from nine months of actuals and a Q4 projection, keep it to one page per view (P&L by month, cash by month), write down the assumptions behind every revenue line, tie hiring and spending to triggers instead of dates, and book the monthly thirty-minute review that keeps it alive. The document matters less than the rhythm: budget-versus-actual, every month, with one decision coming out of each review.

We closed September with the Q4 game plan, and step five was “budget next year from this year’s facts.” This post is that step, expanded into the actual method — because “make a budget” is advice everyone’s heard and almost no one’s been shown.

Here’s the version that growing businesses actually use past February.

Why October, specifically

By now you have nine months of real numbers and a decent read on Q4. That’s enough history to project from and enough runway to act on what the projection says. Build in October and the budget shapes December decisions — pricing letters, hires, renewals, the tax moves from the fall planning conversation. Build in January and you’re budgeting money you’ve already spent.

October also pairs the budget with the other annual decisions it should inform: next year’s prices (announced in November, effective January), compensation (set before year-end), and equipment timing. One working session feeds all of them.

Start with revenue — as assumptions, not aspirations

The revenue line is where budgets become fiction. The fix is simple: every revenue number gets its assumption written beside it. Not “$1.4M next year” but “$1.4M = current monthly run rate, plus the two new contracts signed in September, plus 4% price increase in January, minus the client we know is leaving in Q2.”

Written assumptions do two things. They force honesty — “grow 30%” has to become how — and they make the budget debuggable later. When March comes in light, you can see which assumption missed, instead of just feeling vaguely behind.

Build it monthly, not annually divided by twelve. Seasonality is real in almost every business — contractors know their winter, clinics know their September, e-commerce knows its Q4 — and a flat monthly target makes half the year look like failure and the other half like genius, teaching you nothing either way.

Costs: split fixed from variable, and budget the creep

List fixed costs at next year’s prices — rent with the escalation clause applied, insurance at the renewal quote, software at the “your plan is changing” email you already received. Then the variable costs as percentages of revenue, taken from this year’s actuals: materials, merchant fees, commissions, subcontractors.

Two lines deserve special honesty:

Payroll. Raises you already know you’ll give, the statutory cost increases that arrive every January, and the next hire — tied to a trigger, not a month. “Hire a second admin when monthly revenue holds above $X for three months” survives contact with reality; “hire in April” doesn’t.

The creep line. Subscriptions, fees, and small recurring costs grow every year in every business. Budget the creep explicitly, then beat it with the Q4 vendor review — our Q4 game plan covered the renewal audit; its findings land here.

The second page: cash, by month

A P&L budget alone is a trap, because profit and cash diverge exactly when it hurts — we’ve written about why a profitable business runs out of money. So the budget gets a second view: the same twelve months, in cash. HST remittances in their actual months. Tax instalments. Loan principal (invisible on the P&L, very visible at the bank). Equipment purchases. The owner’s draws.

This is the page that shows March’s crunch in October — when you can still arrange the line of credit calmly, time the purchase differently, or move a draw. The crunch itself doesn’t change; being surprised by it does.

The rhythm is the budget

An afternoon builds the document. The habit is what changes outcomes: thirty minutes, once a month, budget versus actual, three questions —

What’s materially off, in either direction?

Which assumption was wrong, and does it change the rest of the year?

What’s the one decision this review produces?

That last one matters. A review that produces no decisions is a ceremony. Price nudge, spending pause, trigger pulled on the hire, forecast revised — one concrete output per month keeps the budget a steering wheel instead of a scorecard.

If nobody in the business will hold that rhythm, that’s not a character flaw — it’s the signal that the finance function is missing its review layer, which is a solvable staffing problem (we wrote about the signs you’ve outgrown bookkeeping-only support).

Frequently asked questions

How detailed should a small business budget be?
One page per view: monthly P&L with ten to twenty lines, monthly cash with the big movements. Detail beyond what you’ll actually review is cost, not rigour. The test isn’t precision — it’s whether the document gets opened every month.

What if my revenue is too unpredictable to budget?
Unpredictable revenue is the argument for a budget, not against one — specifically the cash view, built on a conservative base case so you know the fixed-cost floor you must clear each month. Add a stretch case if it helps morale; run the business on the conservative one.

Should the budget include my own pay?
Yes, explicitly — owner compensation set deliberately (the salary/dividend mix from your tax planning) rather than “whatever’s left.” A budget that ignores the owner’s draws produces a cash view that’s wrong by exactly the amount you live on.

Budget in a spreadsheet or in software?
Whichever gets reviewed. A clean spreadsheet beats unused software every time; forecasting tools earn their keep once someone owns the monthly rhythm and wants rolling reforecasts. Start with the habit, upgrade the tooling when the habit outgrows it.

What’s the difference between a budget and a forecast?
The budget is the plan you set once, with assumptions, as the measuring stick. The forecast is the living update — “given what’s actually happened, where will the year land?” Mature finance rhythms run both: budget as commitment, rolling forecast as reality. Start with the budget and the monthly review; the forecast emerges naturally from asking question two enough times.

If you want the 2027 budget built properly — assumptions written, cash view included, review rhythm installed — that’s a working session with your nine-month numbers, and October is exactly when we run it with clients. YBL builds the budget with you, then sits on your side of the table every month comparing it to reality. Book the session while it can still shape December’s decisions.

Build Your 2027 Business Budget in October | YBL

<meta name="description" content="Build your 2027 budget in October from nine months of actuals.
